yep, I have the same difficulties. The upgrade saves the OD data, but does not migrate it to the new OD again. I was also not able to read in the backup.diff my self, becasue it seems there is a problem with the setup OD. The dns setup is ok and working, so that is not a point of failure. I think one has to wait to 10.8.1.

This helped me, I backuped under 10.7.4 the OD and imported it under 10.8

I have upgraded 4 servers succesfully from Lion Server, without too much trouble. Just be aware that you'll have to live without Server Admin from now on. And webmail, but you can restore that feature by installing roundcube webmail, which isn't hard.
Actually I kind of like working with terminal.

No, I haven't. Thats why I'm asking. I would like to know if Apple has improved anything in the migration process, but maybe I just have to try. I have tried w 10.8 3 times but it has failed. I tried both migration and in-place.
