It seems like Generation 1 iPads are deemed obsolete as the iOS is not updated.  Why is this?  Is the expectation be to replace the perfectly functioning hardware every couple of years like a cell phone?

iPad, iOS 5.1.1

It's probably because of the 256KB RAM limitation.

    The iPad 2 have 512KB RAM and iPad 3 & 4 have 1GB RAM.

It's probably due to the RAM and processor limitations.

    iPad 1: RAM - 256MB, Processor - 1 GHz Apple A4

    iPad 2: RAM - 512MB, Processor - 1GHz dual-core Apple A5

    iPad 3: RAM 1024MB, Processor - 1GHz dual-core Apple A5X

    iPad Mini: RAM - 512MB, Processor - 1GHz dual-core Apple A5

    iPad 4: RAM - 1024MB, Processor - 1.4GHz dual-core Apple A6X with quad-core graphics

There is no obligation to update iOS. Just because an update has been issued does not mean your iPad is rendered useless. You can continue to use your current apps.

Be aware though that some app developers may update their apps to require a newer version of iOS. Be sure to read the update notes before updating your apps.

Other than that, keep enjoying your iPad as it is.
