I recently purchased 2 iPhone 12's and each comes with a free year of Apple TV . How can I set up these subscriptions to run one after the other so I get 2 years rather than having them overlap for one year?

Sorry, you can't. See the following from https://www.apple.com/promo/pdf/EN_US_ATV+_Promo_TandCs.pdf

Offer cannot be combined with other free trials or offers for Apple TV+.

Only one offer per Family, regardless of number of devices purchased. You can share your 1 year free Apple TV+ with up to 5 other family members via Family Sharing.
