Time machine backup takes very long
after upgrade to Big Sur. my time machine drive failed. I replaced with new drive and now it takes whole day for backup. Each time preparing back also takes hours.

If you want to use a new external drive as a TimeMachine backup drive with Big Sur, format it as APFS. It will probably be faster.
Two things to think about:
Note: can't you repair your old backup drive with DiskUtility First Aid?
I am now using a new WD external HD for TM, also takes forever, to prepare back up and back up. I managed to get one running for more then 2 days.
I tried to run first aid of the drive and it errored out. Not sure if formating using a disk utility would help.
Thanks
