I understand that after trying to reset your NVRAM, your Mac is booting to a gray screen with a lock. This sounds like there is a firmware password set. Please use the attached article as a reference for troubleshooting this situation.

What happens once I've set up a firmware password and how do I unlock my Mac?
If you used OS X to set up a firmware password on your Mac, trying to start up to any device other that the internal drive will stop at a gray lock screen.
Click the in blank password field and enter your firmware password, then press Enter to unlock your Mac.
If you used Find My Mac to lock your Mac, you'll see a gray screen that has four to six blank fields and the message “Enter your system lock PIN code to unlock this Mac.” You'll see this screen as soon as your Mac receives the lock instruction from iCloud.
Enter the six digit code you used to lock your Mac in order to unlock it.
