In my iphone 4s it says ios 7.1.2 is the latest version. How can I update it to ios 8 or more?

The latest iOS version for the iPhone 4 is 7.1.2, the latest for the iPhone 4s is 8.4. Go to Settings > General > Software Update and it will tell you if there is an update for your iPhone.
