It sounds like you have shared your activity with your friends and while they can see yours, you cannot see their activity updating at all. First I would suggest restarting both your Apple Watch as well as your phone:
Restart your Apple Watch
&
Restart your iPhone, iPad, or iPod touch
Then test it out amongst your mates. If the issue persists then I would next remove your friend(s) that are affected restart your devices once more, and re add them:
