Adding a photo of someone to their contact info so it shows when they call

I've tried a few times to add a face to the contact info on my iPhone 16 (ios 18.1.1) but it sometimes doesn't work. I want the caller's face to be on the screen when he calls. I have other contacts that work this way, but I can't duplicate the process. I can go to the contact card, choose "edit" and after some unhelpful suggestions, pull up the photo I want to use, and after a few more steps, I'm offered a "poster" that's just the caller's initials, with a tiny round pic of the contact. What am I missing?

When editing a contact, tap on circle with the initials. If it does not have a picture already added, it will ask you to add one. If it already has an image, you can tap on "Customize" at the bottom, and then select either "Contact Photo" or "Poster". If you set a poster, it should appear when a call from that contact comes in as a full screen image.


When customizing the poster, select the "Photos" option at the bottom to choose a photo.
