First, the model number that you provided is not an iPhone 4s, but an iPhone 4. That device will not update past iOS 7.1.2.
The error that you see that a SIM is not supported has nothing to do with updates, but the fact the iPhone is locked to a carrier other than the one you have inserted the SIM for.
