Updating from Mojave to Catalina

I am using a Macbook Pro (Early 2015) running Mojave 10.14.6 and want to update to Catalina,

whenever I update I get error "File system verify or repair failed", after digging around I saw that I need to boot into recovery mode and perform First Aid on the disk,

however, when doing that, I get "First aid process has failed. If possible back up the data on this volume."

Is there anything that can be done here other than replacing the hard drive?
