To get started, are you currently the Owner of the HomeKit you're trying to set up the HomePod with? We ask because only the HomeKit Owner can set up the HomePod.
If you are, give the steps listed in the following resource a try that can help with troubleshooting issues with setting up your HomePod: If you can't set up HomePod - Apple Support

if I have several HomePods and want to use intercom, does all the homepod need to be paired in the same HOME?
if the homepod is paired in my HOME but it’s in my Mom’s room, can my mom still use the homepod as Bluetooth speaker to listen to music, use siri, and smart lights?
also when I invite people to join my home, the invitation come from an old iCloud account and not the iCloud account that I use for my HomePods. What should I do about this?

Yes.

HomePod uses AirPlay, not Bluetooth. but yes, if you set her up to connect to your Home then she will be able to play music and use Siri. For music you can allow connections from everyone, those connected to the same Wi-Fi network, or those sharing access to the Home. I go for the middle option.

You should really only be using one Apple ID for all things Apple. It is possible to use separate accounts for iCloud and for Music, but whatever account you use for your Home should be the one that sends out the invitation to share the Home. Perhaps you need to set up the Home again.
